Before anybody signs anything, the gap gets attacked with what is already in the building. This is the least exciting topic in the course and it closes most bottlenecks on its own — in the example kitchen it takes the fryer from fifteen portions an hour to eighteen, against a demand of twenty-one, which turns a crisis into a decision. Everything here is free or nearly free, and all of it has to happen anyway before a machine would help.
🧺 Move the work out of the peak
The first question for any jammed station is not "how do we go faster" but "how much of this has to happen now". Peak hours are the most expensive minutes in your week; anything that can be done at four o'clock instead of at eight should be.
At the fryer, that means the potatoes are cut, blanched, drained and portioned into baskets before service, so the cycle is drop, wait, shake, out — instead of drop, wait, shake, weigh, plate, refill. Timed properly that removes about forty seconds from every cycle, which takes an hour from fifteen portions to eighteen. Nothing was bought and nobody works harder; three portions an hour appeared because the weighing moved from eight o'clock to four.
The same logic runs across the kitchen: sauces finished and in squeeze bottles, garnishes portioned in trays, proteins pre-weighed and stacked in service order, mise en place laid out in the sequence the dish is built rather than the order the shelves happen to be in. And two rules that keep this from turning into a food safety problem: batch sizes are what you will actually use in one service, and anything held hot or cold has a time and a temperature it lives by, which is the food safety course's territory and is not negotiable to save four minutes.
🚶 Count the steps nobody counts
Stand behind one cook and count what it takes to build your best seller. In this kitchen the burger takes fourteen movements, and five of them are the cook turning to the reach-in for cheese and bacon that could sit in a chilled well at the pass. Five movements, three seconds each, on five hundred burgers a month, is two and a half thousand small turns that produce nothing.
Layout is the cheapest automation there is, because it removes decisions and movements at the same time. The tests are simple and worth doing once for each station: can the cook reach everything for their main dishes without stepping? Is the sequence of the mise the sequence of the build? Do two stations cross each other's path during service? Is the thing used two hundred times a night closer than the thing used twice?
Do it with the cooks and not to them, because they already know the answers and have usually stopped mentioning them. And do it with tape and a spare afternoon before you conclude that the kitchen is too small: most kitchens that "need a bigger line" need the tongs in a different place.
📄 The production sheet, which is a decision made once
The most under-used piece of automation in restaurants is a sheet of paper that says what to prep, how much, and by when. Without it, the answer to "how many portions of the braise" is invented by whoever comes in first, and it is wrong in both directions — twice a week you run out and once a week you throw some away.
The sheet is built from three things you already have: how much you sold on the same day last year and last week, the par levels from the cost control course, and whatever you know is coming. The forecast itself belongs to the sales analytics course, which builds it properly; the automation is that the number gets written down before the shift instead of being decided during it.
- One sheet per shift, with quantities, who does it and a box to tick. Ticked or not ticked is the whole reporting system.
- Quantities in the units the kitchen uses — trays, tubs, portions — never in kilos of raw ingredient if that is not how the cook thinks.
- The order matters: what must be ready first goes first, so that an interrupted prep leaves the important things done.
- Leftovers from yesterday are on it, or you will produce on top of what is already in the walk-in, which is the overproduction line of the waste log from the cost control course.
- It is reviewed weekly, not daily. If it is wrong every Tuesday, change the sheet, not the cook.
⏲️ The equipment you already paid for
Most kitchens own more automation than they use, and it is usually the boring end of it.
The kitchen screen is the biggest one. If your POS routes items to stations, sequences them by cook time and shows the ticket age, half of the expediting problem is already solved and most kitchens have configured none of it. That configuration is the POS course's subject, and it is worth going back to for an afternoon — the machine you are about to consider buying may already be sitting there, switched off.
Then the small things that remove watching: timers on the fryer and the oven, so that "how long has that been in" stops being a memory task; programmable ovens, where a braise is a button rather than ninety minutes of attention; holding cabinets used with an actual time limit; probe thermometers with alarms; date labels on everything, which is the cost control course's rotation discipline being enforced by an object instead of a person.
Each of these removes a decision or a piece of vigilance from somebody in the middle of service. That is exactly what a machine does, at a fraction of the price — and if after all of this the gap is still open, then and only then does topic 4 become worth reading.
